I Had No Direct Authority Over Any of Them

I had no direct authority over any of them. No budget to offer, no performance reviews to sign, no organizational leverage.

And yet I needed leaders across multiple business groups engaged, contributing, and aligned around shared goals.

The first obstacle was simple. Who was I?

So I did the only thing that works when you have no positional authority. I called each leader individually, not to tell them what I needed but to ask what mattered to them. What were their priorities? What was keeping them up?

I listened, took notes, and connected what I needed to what they told me they needed, because that is where leading without authority begins. Not with authority, but with curiosity.

Once I had their attention I made them part of the agenda rather than an audience, creating space to share challenges, wins, and what was working. I surfaced intelligence from deeper in the organization that they were not getting from where they sat, and gave them space to speak to their work and ask peers for support.

Any time I asked for had to produce a return, because death by meetings is real and time-taxed leaders have no patience for sessions that add no value.

Here is the mindset shift that changed everything.

A lot of people believe sitting close to the leader on the org chart gives them authority. It does not. That is visual proximity.

Real influence comes from whether the people around you genuinely believe that working with you benefits them. When you connect what you need to what actually moves them, whether that is their reputation, their growth, or their visibility, you do not need authority anymore.

You have something far more durable. You have motivation.

Leading without authority is not a workaround for not having power. It is the highest form of operational leadership there is.

What is the most effective way you have gotten someone to follow your lead without any formal authority?
