My Leader Told the CFO He Would Not Approve $100M Unless I Ran It

My leader told the CFO he would not approve a $100M campus transformation unless I ran it, and then told me he was depending on me to get this right.

That was all he needed to say.

Our engineering organization had a space problem years in the making. Rapid growth had pushed office sharing requirements from two years of tenure to nine, facilities had stopped investing in our buildings, and teams were fragmenting in ways that threatened the collaboration our culture depended on.

I built a Workplace Input Team and deliberately recruited the loudest critics, because if you are going to have strong opinions about something you should at least have helped build it.

The ideas were extraordinary, from music studios and maker spaces to rooftop seating. My only requirement was dual purpose spaces that served fun and community alongside standups, whiteboards, and technology. The refreshed outdoor landscape included amphitheater seating, custom treehouses built into the elevation, and a covered walkway that made Seattle rain survivable.

When we relocated during construction I sent monthly photo updates. Demolition photos, me in a hard hat knocking down walls, reveals of the named neighborhoods and conference rooms we were building. The team went from dreading the disruption to counting down the days.

Throughout all of it my job was to absorb the noise so my leader did not have to. Every frustrated voice, every piece of resistance heading in his direction, I intercepted and handled at my level first.

That is the Chief of Staff function at its most essential.

The engineers who opposed this the loudest told me afterward they felt heard.

Culture eats strategy for breakfast. That is not a quote. It is the truth.
